How can I reduce founder dependence without losing service quality?

Our consulting business has reached eighteen team members, but clients still ask for me in important meetings and the team waits for my approval on too many delivery decisions. What sequence of changes has worked for others?

Start by separating decisions into three levels: team-owned, consultation-required and founder-approved. Then choose two client accounts where a senior team member leads while you attend only as an observer. Review quality through evidence such as client clarity, delivery accuracy and turnaround time.

Create a visible exception list instead of asking the founder to approve every routine choice. Escalate only when cost, customer commitment or risk crosses a defined threshold.

Do not transfer client relationships and delivery authority on the same day. Introduce the second line first, then move routine communication and later transfer commercial decisions.
